AEO vs SEO: Same Homework, New Grader

September 18, 2026 · AEO · SEO · AI search

There's a new acronym in your inbox: AEO, answer-engine optimization, and someone is selling it to you as a brand-new discipline you urgently need to buy on top of the SEO you already pay for. Deflate it. AEO isn't a new subject. It's the old subject — structure, sources, consistency — with a new reader grading the test, and the new reader happens to skip every shortcut the old one tolerated.

That's the whole insight, and it saves you from buying a second retainer for work you should already be getting.

What the old grader let you get away with

Classic SEO rewarded a lot of theater. Keyword-stuffed headings, thin pages inflated to hit a word count, clever title tags that promised more than the page delivered, link schemes that gamed authority without earning it. Google got better at ignoring the worst of it over time, but a fair amount of surface-level optimization still moved the needle, because the grader was reading for signals it could be nudged on.

The AI reader doesn't nudge. It's trying to extract a trustworthy answer, and headline tricks give it nothing to extract. It doesn't care that your H2 contains your keyword four times; it cares whether the sentence under the H2 states something true, clearly, that it can quote. A page optimized for the old grader and empty underneath scores zero with the new one.

What actually carries over — which is most of it

Here's the reassuring half. The fundamentals that were always the real work carry straight across:

Content shaped as clear answers to real questions. Facts that are consistent everywhere and dated so they can be trusted. Machine-legible structure — schema and plain formats like llms.txt — so a reader knows what it's looking at. And genuine citability: sourced, verifiable claims instead of laundered assertions.

If you did those things for SEO, you're most of the way to AEO already. If you skipped them and leaned on tricks, AEO isn't a new bill — it's the old bill coming due, now that a grader arrived who won't accept the tricks.

One retainer, both graders

The practical consequence is that you should be suspicious of AEO sold as a separate line item. The work that satisfies the AI reader is the same work that satisfies Google's reader — real content, clean facts, legible structure, honest sourcing — so it belongs in one operating retainer, not two. Anyone charging you twice for one body of work is banking on the acronym confusing you.

That's how I run it for local service businesses: answer-engine work isn't a 2027 upsell, it's folded into the standard monthly work because it's the same homework I was already doing. The deflationary take is the honest one — AEO is SEO with a stricter reader, and the businesses that did the fundamentals win both without buying anything new.
